Questions to Ask a Vendor Before Buying PSA or Billing Software

The short answer

Ask the ten things a demo skips: contract links to tickets and invoices, usage import, renewals, price rises, proration and your exit. Make the vendor show each answer on screen using your own data, and score it as shown, told or avoided before any price talk begins.

Start with how a contract connects to everything else

Demos show a ticket, then an invoice, but real work depends on the thin line between them, and the vendor rarely opens that line unless you ask. Ask the vendor to open a contract record and show which tickets, time entries and recurring charges hang from it, plus the prepaid hours block.

Question one: if the covered user count changes on the twentieth, what does this month’s invoice show, and which line carries the difference? Question two: can one customer hold several contracts at different rates, such as managed services, a project block and a monthly retainer, without a spreadsheet?

Watch for the workaround answer. “You can do that with a custom field” often means a person doing it by hand every month, so add the cost of that labour to your comparison.

  • Show contract to ticket to invoice on one screen
  • Mid month change in user count
  • Several contracts under one customer
  • Hours blocks that run down and expire

Ask how usage gets in

Invoices depend on the numbers that arrive, so ask how licence counts from Microsoft 365, backup storage and RMM device counts reach the system. Is it an API connector, a scheduled CSV import or a person retyping figures from a distributor portal into the invoice run? Retyping is more common than vendors admit.

Question three: who hears of a failed import? Question four: can I see the raw usage next to the invoice line it produced, so a customer query about the Microsoft licence count takes a minute?

Bring an export from your distributor portal and ask them to load it live, since an import that needs weeks of mapping is a cost the quote hides. Put that effort in your comparison.

Press on renewals and price changes

Recurring revenue lives or dies on renewals. Ask what the system does ninety days before a contract ends, and whether it raises a task, notifies the account manager or drafts the renewal quote. Or does it do nothing at all?

Question five: can I apply an annual price rise to every contract on one run, with an exclusion list for the ones under a fixed term? Question six: how do licences co-terminate?

Ask to see the report of contracts expiring in the next quarter, because a report that is hard to build in the demo will stay hard on Monday morning. Test it now.

  • Renewal task and notice period alerts
  • Bulk price rise with exclusions
  • Co-termination of licences
  • Expiring contracts report

Check proration, tax and the accounting hand off

Question seven: how does proration work for a user added on the eleventh of a thirty day month, and which line shows the calculation? Ask for the calculation, not the promise. Question eight: which accounting packages sync, and does the sync send invoices only, or also credit notes and payments back, with the receipt matched to the invoice it settles?

Tax treatment varies between countries, so ask how the system handles your own VAT codes, reverse charge cases and multi currency invoices raised to a customer abroad. Do not accept a general yes. Ask for the screen.

Ask who reconciles when the two systems disagree. A sync that fails silently is worse than no sync, because silence hides errors until the quarter closes and the accountant finds a gap nobody can trace.

  • Proration on a mid month start
  • Credit notes and payments sync
  • Tax codes for your country
  • Multi currency invoices

Finish with data ownership and the exit

Question nine: can I export every contract, ticket, time entry and invoice in a standard format, today, without an extra fee or a support ticket? Question ten: what happens to my data when I cancel, how long until it is deleted, and who confirms the deletion in writing?

Get the notice period, the renewal clause and the support hours in writing, then check where the data is hosted and who can reach it. Write down the answers.

Take these ten questions to your next vendor call, mark each answer as shown, told or avoided, and compare the scores before you talk price.

PSA and billing vendor question scorecard

The ten questions run down the left. Columns for each vendor record the answer as shown on screen, told only or avoided, plus a notes cell and a final column for the cost of any workaround. The footer holds the contract term, notice period, export format and the date each written reply is promised by the vendor.

Questions owners ask

What is the difference between PSA and billing software?

PSA covers tickets, projects, time and contracts for a services business, while billing software turns those contracts and the usage figures into invoices. Many products combine both. Some keep them apart.

Should I demo with my own data?

Yes. Ask for a sandbox loaded with a real contract, a real usage export and a real renewal date, because polished sample data hides the awkward cases.

How many vendors should I compare?

Two or three is enough. Past three, the scorecard turns to noise. Run the same ten questions with each vendor, in the same order, and score every answer on the same day while the demo is fresh.

What if the vendor cannot answer a question on the call?

Request a written reply or a screen recording before you decide because a slow answer in the sales stage predicts slow answers in support.
