One Work Order per Contractor, per Site
The mason contractor says he did more than you certified. He has measurements in a pocket diary and you have yours, and neither was signed on the day the work happened.
Scope, before the work starts
The plumber, the electrician and the mason contractor each get an order naming the site, the scope, the rate and the advance you are paying. It is a short document. It is also the one everybody points at four months later, which is why it is worth ten minutes.

Which job, and what part of it he is doing. A contractor working two of your sites has two orders, and his bills do not get mixed.
The rate agreed
Per square foot, per cubic metre, per point or lump sum, as you settled it. His bill is built at that rate instead of at whatever is remembered.
Advance paid
The advance and the date it went out. Until it comes back, that is your money sitting outside your gate.
How it is recovered
How much of the advance comes off each bill. Agreeing it once saves the same conversation on every bill afterwards.

Frequently asked questions
Can one contractor have orders on several sites?
Yes, and that is the normal case. Each order stands on its own with its own advance and retention, and a single page shows you everything he has running with you.
What if the scope grows halfway?
Extra work goes in against the order so the bill reflects it. Whether you agree the new rate on the phone or on paper is between you and him, but the figure lands in one place.
Does it plan his schedule?
No. Stage dates are recorded and slippage is visible, but there is no critical path network here. Firms already planning in Primavera or MS Project should keep planning there and use this for the site and the money.
