Track scope, milestones, hours and documents for each engagement.

A practice sells partner hours and judgement, and neither shows until a statement of work has quietly doubled. Each engagement’s scope, steering committee dates and timesheet hours would sit in one system, with trial balances and organisation charts gathered in a data room beside a checklist of what is owed. Fees run as retainer drawdown, fixed milestones or rate card time. Travel spend charged to a client runs on the expense management product.

At a glance

Consultants sell hours and judgement, and neither survives in a timesheet spreadsheet that three partners fill in differently. A twelve week diagnostic often reaches week thirty before anyone totals the associate days. Overruns hide.

Engagement tracking is mostly about spotting the margin slipping in week six, not at the closing invoice. Scoping, staffing and billing each get their own view, so a slipping engagement shows early.

How the work runs today

A founder asks for help with a pricing review, a costing model, a business software selection or a family holding structure. The consultant runs a discovery call, sends a proposal with scope, assumptions and a rate card, and then signs an engagement letter. Workshops, site visits and data requests follow. Trial balances and stock listings trickle in late.

Each engagement moves through diagnostic, recommendations and implementation support. One client pays a monthly retainer, another pays per milestone, and a third is billed on time and materials from the partner’s rate card. Report drafts bounce between inboxes as versions one to nine. Partner hours rarely land on the right client.

Where it breaks

What goes wrong for business consultants without a proper system.

Engagements overrun without notice

The statement of work said twelve weeks and the work is in its twentieth, yet no change order was raised with the client. Associate days pile up unbilled.

Retainer scope absorbs project work

A request that deserved its own proposal, say a debtor ageing review, gets folded into the monthly retainer. The fee never moves while scope creeps by a workshop here and a board pack there. Nobody pushes back.

Client documents are scattered

The trial balance arrives as an email attachment, the organisation chart as a chat message and the supplier price list on a shared drive. Hours go into hunting for them.

Retainer work drifts

Monthly review calls happen, yet nothing records what the consultant promised in each one, so the year closes without a clear account. Renewal talks begin from memory.

The practice’s own pipeline is informal

Referrals and proposal follow-ups hang on a partner remembering to ring a former client, so warm introductions from an auditor or a banker go cold. Nobody owns the call.

What the software does

What we would build for business consultants.

Named the way your team already talks about the work. We start with whichever part the audit shows is costing you most.

Proposal and engagement letter

Draft scope, assumptions, milestones, rate card lines and fees from your own templates. Follow the letter through every revision to signed acceptance, with the partner’s approval recorded beside each draft.

Engagement tracker

Log milestones, deliverables and timesheet hours against each client and flag a slipping budget early, so the extra scope is raised in week six and not on the final invoice.

Client document room

Keep one folder per client with a request list, so the trial balance, the organisation chart and the supplier price list are ticked off as each arrives and chased when overdue.

Meeting notes and action items

Record minutes from each workshop and steering committee with actions, owners and due dates, so the client sees its own open items next to the papers it still owes. Nothing slips between meetings.

Retainer and milestone invoices

Raise the invoice for a month of retainer drawdown or a signed milestone, add work agreed as a change order, and list unpaid invoices by client with the oldest first.

Pipeline and referrals

Follow each prospect, the referrer who sent them and the next call-back date, from first coffee to signed letter.

Common questions

Questions business consultants ask before they call.

Can retainer and milestone invoices go to our books?

Not through a ready link. An export of each invoice with its tax lines can be built during implementation, so your bookkeeper loads retainer, milestone and time and materials invoices without retyping. It is quoted separately.

Should we just use a CRM?

For a solo adviser with a handful of clients, often yes, at a far lower cost. A custom system earns its place when several partners share clients, and timesheet hours must tie to the invoice that goes out.

Can you build what we recommend to our clients?

Yes. When one of your clients needs a business system, a workflow or a reporting layer, we build alongside your recommendation and hand the finished system to the client’s team. You stay the adviser.

Does it record our hours on its own?

No. Whoever worked the hours enters them against the client and the milestone. The tracker then adds up partner and associate time, and flags an engagement that has run past its budget before the next invoice.

How is a consulting practice system priced?

It depends on which parts are built: proposals, engagement tracker, document room, meeting notes, invoicing and pipeline. Partners, staff and offices change the size, as does any books system to connect. Moving old engagement lists adds work. Once your records are on screen, each part gets a separate price.

What does a practice need to gather first?

Bring a recent proposal, an engagement letter, the current tracker sheet, a rate card, retainer and milestone invoices and the pipeline list. A partner, a manager and the person doing invoicing should make time for questions and screen reviews.

If the practice stops using it, who keeps the client files?

The practice does, along with the software. Diaries, engagements, notes and invoices leave as ordinary documents and spreadsheets on request. Support continues from its developers. GullySystem looks after hosting, but you may name another host.

What happens after I share my requirements?

An engineer reads what you send and replies within one business day. We then look at the software, spreadsheets and WhatsApp groups your business runs on today and write down what works, what slows your team down and what is missing. A demo login, a screen-share or a few screenshots are enough. You get a short written summary ordered by priority, with no obligation to hire us afterwards.

How much will the software cost?

We don’t publish a price, because it depends on what the system has to do. That first review settles the scope, and the cost goes into a written proposal before any work starts.
