You run CNC turning centres, VMCs, a few conventional lathes and perhaps a grinder, making shafts, bushes, flanges, housings and fittings to someone else’s drawing. Tolerances are tight. Quantities vary from order to order, and the buyer’s quality engineer reads your inspection report before the invoice.

Margin is decided by setup time, tool wear and rejection. All three are known on the floor and rarely written down. The office sees only the invoice.

How the work runs today

A buyer sends a drawing and a quantity, or a monthly schedule against an open purchase order. You check the grade, the operations, a suitable machine and any outside process like heat treatment or plating, then quote a rate per piece.

Bar or forging is bought with a mill test certificate, cut to length and issued to the machine. The setter loads the program, sets the tools and runs the first piece. Quality checks it against the drawing before the lot runs, and in-process checks follow at the frequency the buyer asks for.

Parts leave for hardening, plating or cylindrical grinding on a job work challan and return in batches. Final inspection, packing and the invoice follow. Some buyers reject at their own gate later.

The wrong drawing revision reaches the machine

A buyer revises a tolerance by mail, and the setter still holds last month’s printout. The lot is made to it.

Setup and first-piece time go uncounted

Quotes assume a cycle time, but changeovers, first-piece approval and waiting for a gauge use up the shift. Nobody counts those hours.

Rejections surface only at month end

Pieces fail on a diameter or a thread at in-process checks, at final inspection or at the buyer’s gate. The reason is rarely written.

A failed lot cannot be traced to its bar

The buyer asks which material went into a lot that failed, and the mill certificate is somewhere in a file. Tracing it takes hours.

Job work quantities never reconcile

Shafts go out for induction hardening and come back short, or with a few pieces damaged. The challan book cannot say.

No. The lots queued on each machine are visible, and your planner sequences them and moves target dates by hand.

Can we trace a lot back to the heat number of the bar?

Not on its own. The standard set-up traces each lot to its work order and the material issued against it. Heat numbers and mill certificates against each issue are added during implementation where your buyers ask for them.

Can spindle run hours come from the machines themselves?

Where a CNC controller shares its data, the monitoring dashboard reads run and idle time. Controllers differ by make and model, so each model is tested on your floor before it is relied on.

Does it work out the actual cost of each lot?

Costing sits at the quotation, where material, machine time and outside processes are priced per piece. Actual cost per finished lot is not calculated, but its material, rejection and job work stay on record for your accountant.
